The App Factory: a one-person studio shipping 20+ subscription apps with Claude
How Pearlcity LLC uses Claude Code, Claude Cowork, and a fleet of purpose-built agents to design, build, review, ship, and operate a portfolio of native iOS and macOS apps — with the same production line now delivering content and workflow systems for our anchor client, Prodigious Entertainment.
Ship like a studio, staffed like a freelancer
Pearlcity LLC is a design-led software and media studio run by one principal. The goal of the App Factory was to prove that a single designer-builder could sustain a real product portfolio — not one app, but a fleet: each with its own App Store listing, subscription paywall, consent and privacy surfaces, release cadence, and support load — at a quality level that survives Apple's review in scrutinized categories such as medical-adjacent and career tools.
The bottleneck was never ideas. It was the hundreds of hours of architecture, implementation, QA, store metadata, and day-to-day operations that sit between a design and a shipped, maintained product. That is the work we moved to Claude.
A production line of specialised Claude agents
Rather than treating Claude as a chat assistant, we built an operating model around it. Every app moves through the same pipeline, and each stage is owned by a Claude agent with a written charter — its role, constraints, and decision rights — that inherits from a single studio-level constitution.
Design in Cowork
Product framing, information architecture, and UI design happen with the principal in Claude Cowork before any code is written. Claude's design tooling produces the screens; the human decides what ships.
Architect agent
A Claude Code agent turns the approved design into a build plan: data model, module boundaries, third-party integrations, and the App Store requirements the build must satisfy (privacy manifest, consent flows, paywall rules).
Builder agents
Purpose-built Claude Code agents implement the plan in SwiftUI — a UX builder for interface and interaction, and engineering builders for storage, networking, and the in-app AI integrations. Work lands on branches, in worktrees, with commits the principal reviews.
Review passes
Independent Claude review passes audit the build before submission: privacy and consent copy versus actual behaviour, paywall integrity, accessibility, and store-listing claims. Several shipped defects — including consent copy that overstated what data stayed on-device — were caught and fixed this way.
Ship and operate
Release notes, App Store metadata, and screenshot captions are drafted by Claude and approved by the principal. After launch, a Claude-run Command Center on Cloudflare pulls App Store Connect analytics and subscription state daily, and a scheduled Claude brief lands every morning with what changed and what needs attention.
A living portfolio, not a demo
The App Factory has shipped more than twenty native apps to the App Store under Pearlcity LLC, several on both iOS and macOS. The apps are subscription products with live, paying subscribers; updates go through App Review routinely, including same-day approvals for hotfixes. A selection:

iPhone · SubscriptionBeyond the apps, the same pipeline runs the studio itself: a Cloudflare Workers Command Center for operations, agent charters that keep the fleet consistent, and a shared design language being consolidated across all twenty apps so each one inherits the system instead of re-deriving it.
The same production line, pointed at a media client
Pearlcity's anchor client is Prodigious Entertainment, an independent publisher building the ProdigiousVerse fiction universe and publishing through Amazon KDP. For Prodigious, PearlCity Studios runs Claude-based pipelines for series continuity (a structured knowledge base the writing agents consult), manuscript development, cover and promotional design, and campaign content — the same agent-charter model as the App Factory, applied to a publishing calendar instead of an App Store one.
That is the practice we now bring to other small and mid-size clients: not "AI features," but a repeatable way of getting real products and content out the door with a small team, under human direction, with the review discipline to survive scrutiny.
An honest note on the stack
Claude is the engine of the production line — design, architecture, code, review, release, and operations. The AI features inside individual apps use whichever model fits the job; some run on Claude, others on Google's Gemini models. We think that distinction matters, and we make it clearly to clients.
Bringing the practice into the room
PearlCity Studios is opening an in-person workshop space in Moorpark, California, where the principal (Google AI Lead certified; pursuing Claude certification) teaches small businesses, creators, and homeschool families how to use AI properly — the same working methods that run the App Factory, taught hands-on.
